From Admin Panel to Product: Designing a Startup Analytics Dashboard for Non-Technical PMs

The original admin surface exposed raw tables and query builders assumed to be used by data-savvy users. Customer development revealed that the target PM persona wanted quick answers—cohort trends, funnel drop-offs, and user journeys—without crafting queries. The design brief prioritized templates, plain-language labels, and immediate visualizations.
Design introduced curated templates for common questions, natural-language filters, and a companion explanation pane that described the metric and the dataset provenance. The product shipped with a library of five starter dashboards and a guided template authoring flow that allowed PMs to save and share templates within teams. Data governance hooks were included to prevent accidental exposure of PII.
Adoption metrics showed a 3x increase in non-technical user logins and a 60% reduction in ad-hoc data requests to the analytics team. The templating approach helped PMs iterate faster, and a feedback loop was built so analysts could convert high-use templates into optimized, cached endpoints. The project illustrated how transforming internal tooling into a product often means surfacing intent and hiding complexity.
