New users were confronted with dozens of panels and configurable reports on first login, which led to analysis paralysis. The team reframed onboarding around three common outcomes (dashboard, alerting, scheduled reports) instead of showcasing all features at once.
The redesign used a goal selector that branched into lightweight, role-specific tours and prefilled templates. Designers also created a gradual permissions flow so users weren't immediately asked for broad data access; trust-building microcopy explained why each permission mattered to the chosen outcome.
Metrics showed activation (completed 'first-success' workflow) increased by 40% and time-to-value halved for the targeted personas. The case reinforced that onboarding should help users achieve the smallest meaningful outcome quickly, then progressively expose heavier functionality as users gain confidence.
