Qualitative signals matter too. If designers are acting as institutional knowledge holders, running cross-functional rituals, and influencing product direction — not just delivering artifacts — that indicates the need for deeper organizational embedding. Cultural fit, long-term career growth for the designer, and the need for continuous stakeholder management are also reasons to shift to a full-time hire.
When converting, plan for a structured handover: recruit for the same competencies the subscription team provided, ensure continuity of design systems and repositories, and budget for overlap time where outgoing vendors mentor incoming staff. The most successful conversions view the fractional period as an extended trial — a way to validate the role, refine the job spec, and fast-track a hire who can step into immediate impact.
