Convert when three conditions align: (1) feature work is continuous and predictable rather than episodic; (2) product complexity demands ongoing interaction design, accessibility, and research; and (3) leadership values ownership and design advocacy inside the company. If only one or two of these are present, a hybrid model often suffices.

Operationally, plan a 90–180 day overlap where the fractional partner hands off design systems, component libraries, decision logs, and research repositories. Use that window to recruit and onboard an in-house lead who shadows the partner, internalizes the product context, and begins taking ownership of hiring and career development.

Protect continuity with clear IP terms, documented design rationale, and retention incentives for the first full-time hires. Treat the fractional partnership as an investment in capacity and learning—not just a stopgap—and you’ll avoid churn, rebuild work, and cultural mismatches when you finally bring design in-house.
