When subscription teams should not replace an in-house designer

Some roles require constant proximity to the product and team: evangelizing design thinking across departments, mentoring junior staff, and influencing roadmap tradeoffs day-to-day. These activities are hard to outsource to rotating pods. If a company needs a long-term cultural shift or ongoing retrospectives embedded within daily rituals, a full-time designer who lives inside the organization is often the better choice.

Likewise, companies in highly regulated industries or with complex legacy systems may require continuous domain immersion that fractional teams struggle to achieve quickly. Subscription providers can bridge these gaps initially, but firms planning to own their user experience long-term should build internal capacity over time to avoid knowledge dilution.

The pragmatic approach many teams adopt is hybrid: start with a subscription pod to accelerate deliveries and build artifacts, then convert one or two roles to in-house hires focused on stewardship, culture, and high-trust stakeholder work. That path preserves the benefits of both models and mitigates the risks associated with either a purely outsourced or purely internal strategy.
